CultureShape how they work.
ByIntent is an independent UK culture consultancy. Culture is what happens when nobody is checking. ByIntent helps you define the culture your strategy needs, then turn it into the behaviours, decisions and habits that make it real.

Values on the wall. Something else on the floor.
Most organisations have values. The problem is the distance between what they say and what people see rewarded, tolerated and decided every day.
Values are displayed, not believed.
People can recite them but would not use them to make a decision.
Behaviour varies from team to team.
What good looks like depends on who your manager is.
Leaders say one thing and do another.
Decisions made at the top quietly contradict the values, and everyone notices.
Systems reward the wrong things.
How you hire, promote and recognise pulls against the culture you say you want.
Four areas. One brief.
Every culture project looks at the same four areas, weighted to where your gap is widest.
Purpose, values and strategy
Testing whether your purpose and values are believed, and whether they support where the business is going.
Behaviours
Describing what the culture looks like in action, day to day, in terms people can recognise and repeat.
Leadership and decisions
Looking at how leaders behave and decide, and whether those choices back the values up.
Reinforcement
Aligning how you hire, reward and recognise, so your systems support the culture rather than undermine it.
What you get.
- A defined culture, with a purpose and values people can use
- A behaviours framework that describes the culture in action
- A recognition programme that reinforces the behaviours you want
- An action plan to embed it across leadership, hiring and reward
Four services. One system.
Culture sits underneath the other three services, and ByIntent works on all four. Talent attraction makes the promise to people before they join. Employee experience shapes the moments that show whether the culture is real once they arrive. Customer experience is where culture becomes visible to the people who buy from you.
- Talent attractionBe the one they choose.Define a credible employee value proposition so the right people want to join.
- Employee experienceGive them reasons to stay.Design the moments from joining to leaving that make people want to stay.
- Customer experienceMake customers feel the difference.Make what customers feel match what your brand promises.
Culture, answered.
Can you really change an organisation's culture?
Culture changes when behaviours, decisions and systems change together. ByIntent focuses on those rather than on a new values statement alone, so the change has something to hold it in place.
Do we need new values?
Not always. Sometimes the values are right and the problem is that nothing reinforces them. The research shows which it is before anything is rewritten.
What is a behaviours framework?
It describes what your culture looks like in action, the specific things people do and avoid when they are living the values. It gives managers and teams a shared language for feedback, recognition and hiring.
How does the culture diagnostic relate to a culture project?
The diagnostic is a quick way to start the conversation and see where views differ in your team. A culture project goes much deeper, drawing on many voices across the organisation rather than one person's answers.
How do we get started?
Email hello@byintent.co.uk. A few lines on your organisation and what has prompted the question are enough. If you have tried the diagnostic, mention your result.
